A new report from MIT’s NANDA initiative confirms what a lot of teams are quietly grappling with: most generative AI efforts inside large organizations aren’t moving the needle.


Despite the hype and hefty investments, only 5% of pilot programs are generating rapid revenue gains. The rest? Stuck in neutral, with little to show on the balance sheet.


The divide isn’t about model quality. It’s about implementation. While tools like ChatGPT are intuitive for individuals, they hit walls inside companies that haven’t reworked their systems, workflows, and expectations. MIT’s research suggests the biggest drag isn’t tech limitations or regulation. It’s the learning gap. Most orgs haven’t figured out how to make AI useful at work, where context, handoffs, and complexity make “just ask a chatbot” a dead-end strategy.


Interestingly, the highest ROI isn’t coming from front-end tools. While fundamental transformation occurs behind the scenes through the automation of administrative tasks, reduction of outsourcing, and tightening of core operations, many teams continue to chase AI-driven growth in areas that consistently fall short of results. 


One clear pattern emerged from the data: companies that buy well-integrated tools from smart vendors are seeing 2x the success rate of those trying to build in-house. Especially in complex, regulated industries, the DIY route is proving riskier and slower. And when adoption is led by line managers (not isolated AI labs), outcomes improve even further.


Our takeaway? AI isn’t plug and play. But it can be transformative when scoped realistically, integrated deeply, and aligned to how teams actually work.
